How to Build Reporting Systems That Actually Get Used
Most dashboards die within 30 days. I've built dozens that didn't. Here's what separates reporting systems people ignore from ones they can't live without.

I need to get something off my chest. I've watched companies spend $50,000 on business intelligence platforms only to have everyone keep using spreadsheets emailed around on Mondays. I've seen beautiful Tableau dashboards with 47 filters and zero regular users. I've built reporting systems that got rave reviews in the demo meeting and were completely abandoned by week three.
And after doing this for the better part of a decade, I've figured out why. The problem isn't the tools. It's not the data. It's not even the design.
The problem is that most reporting systems are built to impress, not to be used.
Let me explain.
The Dashboard Graveyard
Every company has one. A collection of dashboards, reports, and analytics tools that someone spent real time building and nobody touches. At VCS, before I figured this out, we had our own graveyard. I once built a comprehensive client reporting dashboard that tracked 38 different metrics across 6 tabs. It was gorgeous. Color-coded, interactive, with drill-down capabilities.
Our account managers used it exactly twice. Both times during the week I kept asking them about it.
You know what they actually used? A sloppy Google Sheet where they manually updated five numbers every Friday afternoon. Because that sheet answered the only question they actually cared about: "Is this client's campaign trending up or down this week?"
That was my wake-up call. I'd been building reports for data people. But the people who needed reports weren't data people — they were busy professionals who needed answers fast.
The Three Questions Framework
Now, before we build any reporting system at VCS — whether for ourselves or for clients — we start with three questions. Not about data. Not about tools. About humans.
Question 1: Who exactly will look at this, and when?
Not "the marketing team." That's too vague. Specifically: Is it the VP of Marketing during her Monday morning planning session? Is it the paid ads specialist checking results between campaign changes? Is it the CEO glancing at numbers before a board meeting?
Each of those people needs a fundamentally different view, with different metrics, different time horizons, and different levels of detail. Trying to serve all three with one dashboard is how you serve none of them.
Question 2: What decision will this help them make?
Every metric on a report should connect to an action. If CTR drops below 2%, we pause the ad and test new creative. If customer acquisition cost exceeds $45, we shift budget to higher-performing channels. If support tickets spike above 50 per day, we bring in additional team members.
A number that doesn't connect to a decision is just noise. And noise kills dashboards.
Question 3: What's the simplest version that works?
This is the hard one. Because the impulse — especially if you love data — is to add more. More metrics, more charts, more breakdowns. Resist that impulse with everything you've got.
The best dashboard I ever built had four numbers on it. Revenue this month, revenue target, ad spend this month, and blended ROAS. The CEO loved it. He could open it on his phone while waiting for coffee and know exactly where things stood. That's the gold standard.
Why Dashboards Die (The Real Reasons)
I've done a lot of post-mortems on failed reporting projects. Here are the actual killers.
Nobody Owns It
A dashboard without an owner is a dashboard with an expiration date. Data sources change. Business priorities shift. New team members join who don't understand the original context. Someone needs to own each report — update it, maintain it, evangelize it.
At VCS, every dashboard has a named owner and a quarterly review scheduled. The owner isn't necessarily the person who built it. It's the person who uses it most and cares about it most.
It Lives in the Wrong Place
If your team lives in Slack and your reports live in a separate BI tool that requires a login, your reports will die. Period.
We push report snapshots to Slack channels every morning. Automated. No login required. No extra tabs. The data shows up where people already are. Weekly summaries go into the Slack channel, and if someone wants to dig deeper, there's a link to the full dashboard. But the headline numbers are right there.
This single change — pushing data to people instead of expecting people to come to data — improved our internal report engagement by roughly 3x.
Too Many Metrics
Honestly, this is the number one killer. I've audited client dashboards with 50+ metrics. Fifty! Nobody can process that much information and make a decision. They just glaze over and close the tab.
Here's my rule: if it's a daily operational dashboard, cap it at 8-10 metrics. Weekly summaries: 12-15 max. Monthly strategic reviews: you can go up to 20-25, but organize them into clear sections with a one-page executive summary at the top.
More than that and you're not building a dashboard — you're building an anxiety generator.
The Data's Not Trusted
This is subtle but lethal. If people see a number on a dashboard that contradicts what they know from their own experience, they'll stop trusting the entire dashboard. Not just that one number — the whole thing.
We had a campaign performance dashboard where the revenue numbers were consistently 8-12% lower than what we saw in Shopify. The discrepancy was due to attribution windows and return processing — totally explainable. But we didn't explain it. And within a month, the team stopped checking the dashboard because "the numbers are always wrong."
The fix? We added a small note explaining the methodology and showing the reconciliation. Trust restored. But it took weeks to rebuild the habit.

Building Reports That Stick: My Playbook
Alright, enough about what goes wrong. Here's what actually works.
Start With the Meeting, Not the Data
I know this sounds backward, but hear me out. Figure out what meetings already exist in your organization. Staff meetings, client reviews, campaign check-ins, sprint planning — whatever's already on the calendar.
Now build reports that serve those meetings. Make the dashboard the first thing that goes up on the screen when the meeting starts. Structure the metrics to match the meeting agenda.
This does two things. First, it guarantees the report gets looked at regularly because it's baked into an existing habit. Second, it creates social accountability — if the team is reviewing the dashboard together every week, nobody wants to be the person who doesn't know their numbers.
Layer Your Reports
Don't build one uber-dashboard. Build a hierarchy.
Layer 1: The Pulse. 3-5 numbers that tell you if things are broadly on track. Viewable on a phone. Updated daily. This is what the CEO or business owner checks.
Layer 2: The Diagnostic. 10-15 metrics that help you understand why things are or aren't on track. This is what team leads and managers review weekly.
Layer 3: The Deep Dive. Detailed, filterable, segmentable data for when you need to investigate specific issues. This is what analysts and specialists use as needed.
Each layer links to the next. The CEO sees ROAS is down, clicks through to see which channel is underperforming, and the channel manager can drill into the specific campaigns causing the issue. Seamless, logical, and nobody sees more detail than they need.
Choose Tools Based on Your Team, Not Feature Lists
I've seen companies buy Tableau for $70,000 when Google Looker Studio would've done 95% of what they needed for free. The features look great in demos, but if your team doesn't have the technical skill to use them, you've bought an expensive screen saver.
Here's my honest tool recommendation breakdown:
Tight budget, small team: Google Looker Studio + Google Sheets. Free, integrates with everything Google, and your team probably already knows Sheets. It's not sexy, but it works.
Mid-range, some technical capability: Metabase (open source, self-hosted) or Databox. Both are powerful enough for most SMB needs without the complexity overhead of enterprise tools.
Larger teams, complex data: Looker, Tableau, or Power BI. But only if you have at least one dedicated person who can build and maintain reports in these tools. They require real expertise to use well.
Client-facing reports: Databox or AgencyAnalytics for marketing agencies. Google Looker Studio if you want maximum customization and don't mind spending more time on design.
Automate the Boring Parts
Every manual step in your reporting process is a point of failure. If someone has to download a CSV, paste it into a sheet, and run a formula before the report updates — it will break eventually. Usually during the week you need it most.
Automate data collection. Automate refreshes. Automate delivery. The tools to do this are better and cheaper than ever. Zapier, Make, Google Apps Script, or even simple cron jobs can eliminate hours of manual reporting work.
We automated our entire client reporting pipeline in 2023. What used to take our team 6-8 hours per week now takes about 45 minutes of review and quality-checking. That's not a marginal improvement — that's getting a full workday back every week.
Design for Glanceability
A well-designed report should communicate its most important message within 10 seconds. If you have to read labels, figure out what axis represents what, or decode color schemes, the design has failed.
Big numbers at the top. Green means good, red means bad (or whatever convention your team already uses — just be consistent). Trend lines that show direction at a glance. No 3D charts. No pie charts with 12 slices. No tables where the important column is seventh from the left.
I'm not a designer, but I follow one simple test: I show the dashboard to someone who doesn't know the context and ask "What's this telling you?" If they can't answer within 15 seconds, I simplify.
What We Use at VCS
I'll share our actual setup because I think real examples are more useful than theory.
Internal operations: Notion databases with automated roll-ups for project tracking. Google Sheets for financial modeling. A custom Looker Studio dashboard for company-wide KPIs that gets pushed to our #leadership Slack channel every morning at 8 AM.
Client marketing reports: Looker Studio for most clients, with data flowing in from Google Ads, Meta, Google Analytics, and Search Console via automated connectors. Each client gets a customized view — we never use the same template twice because every client cares about different things.
Project management: Asana with custom fields tracking hours, deliverables, and client satisfaction. Weekly automated summaries go to project managers every Friday.
Financial: Honestly, a really well-built spreadsheet. We looked at dedicated financial dashboarding tools and they all added complexity without adding insight for our scale. Sometimes a spreadsheet is the right answer, and there's no shame in that.
The One Thing That Matters Most
If I had to boil all of this down to one sentence, it would be this: build reports for the decision, not the data.
Every chart, every number, every filter should exist because it helps someone make a better decision faster. If it doesn't, remove it. If you're not sure, remove it and see if anyone notices. Nine times out of ten, they won't.
The best reporting system isn't the one with the most data. It's the one that people actually open, every day, without being reminded. Build that, and everything else follows.
